When I think about our students and the ultimate goal that we have as a team. We want to build confidence in a student's ability to learn. As I was creating my innovation plan, I thought about how much tutorials is a lost opportunity to build student confidence in their learning ability. We can build student success by creating an individual student plan that will allow to relearn skills previous taught through a blended learning tutorial program. My influencer model focused on the goal in which I will implement change in 2 of the 4 department in my school. My 4DX is modeled on how I will develop the goal in my department.

We would need to create new culture of change in our school to help students in all major content areas to become successful learners.

The 4 Discipline of Execution (4DX) allows for more clarity and focus on the goal I have in mind for our team.

Discipline 1: Focus on the Wildly Important Goals

The first discipline ask to focus on our efforts on one or two goals. I've declared one goal for our team. After reviewing over different taught concepts, I know we often are focused on our writing goals and increase our skills each year. Writing focuses on many different goals for our students that truly needed to be narrowed. I felt that focusing on revising skills will be more important since it not only focuses on skills alone, but also in the aspect of all the writing we do in our class. So in order to improve on our writing goals, we could start with focusing on increasing 20% of our students' understanding of revising skills by November of 2019. This deadline leads us to our first Writing Benchmark test for the district which would allow to accurately measure for our goal.

Discipline 2: Act on the Lead Measure

The Lead measure seems disconnected in some points. How does student tutorial attendance help us achieve our goal. My innovation plan was to create a tutorial program that caters to building skills that students felt weak in. Revising is usually one of the big struggles in our students learning. Lead measures tells us how likely we will achieve our goal, if we can increase students attendance rate in tutorials and implement our tutorial blended learning tutorial program, we could reach more students by reteaching skills. We will know if we reached our goal through our lag measure which we will use the writing benchmark to help measure accurately.

Discipline 3: Keeping a Compelling Scoreboard

To really stay focus on our goals, we would need to develop a scoreboard that will keep us focus like the one in the picture. I made this as a sample of how we might want to develop scoreboard. We could divide our classes by level, Pre-AP (PAP) and also add them all together. We could display this in our common planning room as well as our classrooms so our students could see the graph grow with each visit.

Discipline 4: Creating a Cadence of Accountability

I understand that in order to truly stay focus on our goal at hand that we will need to spend a lot of hours. Developing and monitoring how we can increase our students' ability to become successful. In order to make sure that we are being held accountable for ensuring student success, we would need to meet every Wednesday after school so that we can keep our planning time in developing our lessons for and reviewing over data. Our weekly meetings will provide us opportunity to review over what's working and what needs to be developed further. These meetings will only be about how are we continuing to reach each step of our goal.

Our 4DX can be revised and edited so that it fits our new skills that will be implemented by the state next school year. In order for our execution to truly be successful we will need to make some changes to how we work, the 5 stages of change will help us to continue to strive for student success.

Stage 1: Getting Clear

In order to develop a successful program, we need to come to agreement to develop a Wildly Important Goal (WIG) to allow ourselves to focus on the success rate for our students. For instance, in our teaching standards, we often see that our students struggle in revising skills by the time we reach our 1st writing benchmark test. In order to be better prepared for our students, we develop a wildly important such as the one below:

We will increase 20% of students' understanding of revising skills by November 2019.

Although our teaching standards are changing this summer, we can adjust our goals that will meet our teaching standards. Our goal is small in scale when looking at the greater picture that students must learn by the time our writing standardized test appears, but it will help us research and review methods we can guide our students to success through tutorials. In order to reach our goals, we will need to discuss our lag measures so that we can get an accurate measure of our students. Our lead measure will help us see how many students we are reaching in developing their learning.

We will want to create a scoreboard for our classes that can be displayed in our common planning room, so that we continue to aspire to reach the goals we've set for ourselves. The picture below depicts a scoreboard that will measure all of our classes and subdividing type of class such as Level, and Pre-AP (PAP) as well as calculate a full total of all students.

This would be a great graph to also display in our classrooms. So that our students can be included and motivated in our classes. If our students are included in the updates of our class, it will also motivate them to see their number move up.

Stage 2: Launch

In order for the 4DX to really be a success, we will need to meet before it actually happens. This meeting will allow us to get our nerves and concerns out and also find probable solutions to help us. I feel as though, if we meet before we start, we can reiterate our goal and as well as maintain focus on what we want out of our execution of our plan.

Stage 3: Adoption

In our weekly Wednesday meetings, (in the beginning) needs to be dedicated to seeing if the increase of student attendance is growing. If we do not see growth in attendance or a decline, we can develop find a way together to help each other meet our WIG. There is also going to be a lot of errors or even misconceptions that we see that we can clear up. There are going to be some skills that might be new to us, we need to allow ourselves opportunities to learn and grow in our understanding as well. We will also need to mix up how we present information to students through Canvas (district LMS) so that we are also providing new methods of outputting information and lessons.

Stage 4: Optimization

As we continue to reach for our WIG, we can continue to search for ways to improve our program as well as develop different ways to help students grow in their revising skills. If we see success, we must not stay dormant but continue find ways to increase students' understanding. We should treat our plan of execution as a working document. We adjust to our students and fix the things that are not working. We must celebrate small goals such as getting that one student to attend tutorials even when we see improvement in lag measures such as test scores. Through our celebration, I hope that we can inspire other department to follow our lead in developing student growth in learning.

Stage 5: Habits

It's in my hopes as we continue to move towards our WIG, that we develop habits that will continue to allow us to make new wildly important goals for our students in the next semester and year. When we reach our goal in November, we should move towards our next goal and continue to make improvements in student learning.

The 4DX and the Influencer Model

As I was reviewing over the 4DX and the Influencer Model, I noticed a lot of similarities and some differences. The 4DX focus on the 5 stages of change, and the Influencer Model both focus on behavior. The Influencer model focused more on how to influence behavior whereas the 4DX focuses on how to create change in behavior for the goal in mind. The influencer model's focus in on an overarching goal as the 4DX is more focus a single goal that allows you to see your overarching goal clearly. While the Influencer is more focused on the single individual influencing the whole organization, the 4DX is actually more inclusive in the idea that you include your group or team to help lead the change.
